Once a logistics center has begun to show its age, the question arises: build a new one or renovate the existing one? After conducting a thorough analysis, the workwear brand Strauss decided to revitalize its headquarters in Biebergemünd – even while the facility was still in operation. The "Logistics Next Level" project impressed the jury and auditors of the German Logistics Award and was honored with the Logistics Award last night at the BVL Supply Chain CX in Berlin.

The family business already won the award in 2015 with its "Stargate" project. In 2020, Strauss was a finalist with a "CI Factory" in Schlüchtern. "We wanted to not just innovate our logistics, but revolutionize it," says COO Matthias Fischer about this year's winning project.
Previously, many things were analogue
The previous logistics center in Biebergemünd dated back to the 1990s and was no longer fit for purpose. The outdated facilities consumed a lot of energy, and many of the processes were still analog. The analysis quickly showed that a new building would be associated with the highest costs and the highest CO2 emissions, as well as being time-consuming.

Brownfield revitalization, on the other hand, had a viable investment framework, a shorter implementation time, and saved several tens of thousands of tons of CO2 emissions compared to new construction. A PV system and geothermal energy contribute to self-sufficiency. However, the conversion during ongoing operations placed significant demands on planning, qualification, and risk management.
55 million euros invested
Parts of the process were temporarily outsourced to the sister site in nearby Schlüchtern. A total of €55 million was invested, financed from the company's own resources. While shipping capacity doubled, general cargo costs decreased – Fischer estimates a return on investment of 4.8 to approximately five years.

A new control center now coordinates approximately 45,000 shipments daily. Order processing time has dropped from four hours to 40 minutes, the error rate has been reduced by 80 percent, and customer satisfaction is now at 98 percent. Automation and digitalization with state-of-the-art systems are one pillar of this success.
Weekly working hours reduced
The resulting data is immediately incorporated into forecasts, capacity management, and maintenance planning , thus increasing the stability of the processes. The auditing team and the jury were equally impressed by the project's integration within the entire team.
The workforce was involved from the start and had a say in many aspects, such as shift scheduling, break times, and workplace design. The renovation period was used for training courses at the modern Schlüchtern site. A particularly positive outcome for employees: The efficiency gains allowed them to reduce their weekly working hours from 40 to 37.5 hours – with full pay.

Overall, Strauss impressed the jury with its integrated approach combining brownfield technology, ecology, and social dimensions. The combination of asset preservation, networked automation, AI-supported management, and active employee participation creates measurable effects in performance, quality, and sustainability. The project thus represents a robust model for companies seeking to develop sustainable logistics in light of space constraints, increasing demands, and high cost pressures.
